Your 60-minute agenda

  1. 5 min1. Set the stageWelcome everyone, restate the purpose and the timebox, and ask each person for a one-word check-in so everyone speaks early.
  2. 15 min2. Gather dataStart, stop, continue: everyone adds notes on what to begin doing, stop doing and keep doing.
  3. 20 min3. Generate insightsGroup similar notes, vote on the two or three biggest themes, and ask why each one happened.
  4. 15 min4. Decide what to doChoose one to three specific, testable actions — each with an owner — and put them where the team’s work lives.
  5. 5 min5. CloseSummarize the decisions, thank people, and ask briefly how the next retrospective could be better.

How it works

  • Uses Esther Derby and Diana Larsen’s five phases: set the stage, gather data, generate insights, decide what to do, close.
  • Times follow our guide’s 60-minute split (5, 15, 20, 15, 5 minutes), scaled to your session in 5-minute steps.

How to read it

Give each phase its own time — the most common mistake is collapsing phases two to four into “what should we change?”. Rotate formats so the team notices different things, and leave with one to three specific, owned actions rather than ten.
